In this section we’re going to look at the Critical Path in Project 2016. In the preceding section we saved a baseline for our wedding project and now we’re going to look at the Critical Path. The reason that I want to look at the critical path now is because as we start to track progress on a project it’s very often the case that things start to go wrong. Things get delayed, they take longer than expected, perhaps cost increase. And any one time you may need to get back to a situation where you are saving time, you’re making up for slippage on a project. And when you need to make up for slippage what you really need to know is which tasks are really driving when this project is going to finish. The set of tasks that determine when a project is going to finish is called the Critical Path. And the tasks within the critical path are usually referred to as the Critical Tasks. So the first thing I’m going to do with the wedding project is to find out what our critical tasks are. Now in order to do that in Gantt Chart View if I go to the Format Tab in the Bar Styles Group one of the options there, there’s a checkbox, Critical Tasks. And if I check Critical Tasks it will show all critical tasks in red. Note the Screen Tip description there. A task is critical if it must be completed on schedule for the project to finish on schedule. So if I check Critical Tasks you can see that the red tasks are the ones that are actually determining when this project is going to be completed. Now sometimes, and particularly with a project with a lot of tasks in it, it’s difficult to see the critical tasks. They may be spread out quite a bit as are these. And there is a way of only showing the critical tasks. And in order to do that we’re going to look at another important aspect of views. So now I’m going to click on the View Tab and I’m going to apply a filter. Now in this case the filter I’m going to apply, note the control there with the little picture of the chemical filter there, is Critical Tasks. So the filter is called Critical. And now I only see the critical tasks in my project. Now it’s quite often the case when you look at the critical path on a project that it is a continuous critical path. What I mean by that is that for every day of the project from the very beginning to the very end there is at least one critical task happening. In this particular project that is not the case. There are I think three significant gaps. And sometimes gaps are completely explicable. They’re there for a good reason. No problem with them at all. Sometimes they can indicate that maybe there’s a problem with the way that you have your project setup. Let’s just take a quick look at a couple of the gaps here just to give you an idea of how these things can occur. Project 2013 for Beginners Part 16: Setting Up Dependencies Between Tasks in Project 2013

The Scheduling Options page allows you to choose whether to autoschedule a task or not, and if you do, you can either set it to project start date or current date. Meaning if you enter an autoscheduled task and you chose current date, the task will be scheduled to begin on the date that you are actually entering the task. The duration of each task can either be minutes, hours, days, weeks, or months, as the case may be. If you want to save some space when working on a project, you can also switch off the timeline, especially if you are not going to be using it for the moment. Another useful tool is Advanced Properties where you can set some properties that are more related to the file that you are working on. In the previous section we looked at tasks in Project 2013 and in this section we’re going to look at the basics of dependencies. I closed down the last project that I was working on and when I restart Project now I find that I’ve got two projects in the recent list on the start screen. I’m going to restart from example_01 which is the first sample file in the list of files provided with the course. If you’re working along with his using perhaps your own project, then if you open that there’s absolutely no reason why you shouldn’t carry on working on your own project. But I’m going to use this one so all I have to do is to click on the file name in the recent list and that project will reopen and that’s exactly how we left it at the end of the previous section. Now when we talk about dependencies within a project, we’re talking about the need for one thing to happen before another can happen. So for instance, I’m not going to fit the roof until I’ve fitted the windows and doors to the walls or in fact is that true? Could I not fit the roof as soon as I had the walls built? That would make sense. I don’t actually need the windows and doors to be in place before I fit the roof so maybe this sequence should be build walls, then fit roof, then fit windows and doors. But on the other hand, couldn’t I be fitting the windows and doors at the same time that I’m fitting the roof? They both need the walls but neither needs the other. So we quite often find that when it comes to putting things in sequence, when we look at these dependencies, they maybe not as straightforward as they might at first appear to be. But let’s start with one of the very simple dependencies and let’s look at the dependency between Prepare site and Lay foundation. Now at the moment, Prepare the site and Lay foundation follow in sequence anyway purely because of the dates they’ve been given to start on. But if I want to force Project 2013 to insist that Lay foundation cannot happen until Prepare site has happened, I can establish a link between the two tasks. Now you could do this in a number of ways but the simplest way is this: Select the first task which means the row is highlighted in the table, hold the Control key down, select the second task, and then on the Task tab on the Ribbon in the Schedule Group, there is a pair of chain links and one of them is Link the selected tasks and one of them is Unlink the tasks. On this occasion, I want to link the tasks so I click on Link and what happens is a link is added between the two. And in the Gantt Chart, you’ll see it’s represented as a little arrow and you’ll notice that that little arrow comes out the right hand end of Prepare site and goes into the left hand end of Lay foundation. Now you’ll soon find when you’re reading Gantt Charts that you immediately see what the relationship between those two tasks is, and that is that the second task cannot begin until the first task has finished. Now let’s do that again but this time we’re going to say that we cannot build the walls until we’ve laid the foundation. So select Lay foundations first, hold the Control key down, select Build walls, click on Link, and now you can see that Project has started to reschedule the work on the build because it’s actually changed..... In this section we're going to continue our look at Project consolidation and we're going to look at resource sharing. Now in fact resource sharing is not something that's restricted to use for consolidated projects. You can have a number of completely unrelated projects sharing resources. So when we're looking at resource sharing, I'm going to look at it in the context initially of a consolidated project but it's important to realize that the project consolidation is not an essential part of sharing resources. So let's suppose I've been given the job of looking after this testing subproject. So I'm going to open up the testing project and with the testing project, I know that I have resources. In fact, I've only got one at the moment, my Northern Farm Foods resource. But I'm now going to add myself as the project manager on this project so there we are. And I'm a work resource. My initials are going to be T-A. I'm not going to do anything to do with money at the moment. We're going to look at costs and so on later on. But I am now going to switch back into the Gantt Chart and I'm going to make myself responsible for some of the testing. So I select the testing task. I'm going to go to the Resource Tab, Assign Resources, and I'm offered the two resources that are part of this project. So I'm going to put myself onto that as a 50% resource. So I'm going to use half my time on doing that testing. That's closed. Don't worry about the warning there at the moment. That's not relevant to what we're doing here. And so now what I'm going to do is to just close that task again. Do I want to save the changes? Yes. So I've assigned myself to one of the tasks in that subproject. So as the project manager on my part of the project, I've made an update to my MPP file, to my project schedule which is one of the subprojects within the overall project. And now the project manager who's responsible for the whole thing wants to take a look at how progress is on the overall master project. So opens up the master project. One thing that happens when you open a master project like this one is that if you click on the View Tab and look at the other available windows, you only get the master project open. You don't get all of the individual projects opened as well. Certainly in the situation we're in at the moment, you don't anyway. So now the overall project manager decides to have a look at the NFF testing project. So expand that project and take a look. If I just scroll across here, you can see that Toby Arnott has been assigned 50% to that testing task which is what we did just now. So that's absolutely fine. If the overall project manager looks at his resource sheet, note on the resource sheet that he's got seven resources and those seven are associated with the master project. And then he's got two resources which are the two that are associated with the testing project, including Toby Arnott who's just been added. Now let's suppose that he decides that he wants to get Toby to do some work on the requirements project as well. So let's go back now to the requirements project. Let's expand it out and let's say that he wants Toby to spend a little bit of time on requirements definition. So he's going to assign Toby to that task, right click, assign resources, let's see who's available. But the only available resource is Northern Farm Foods. Oh-oh! In last section we looked at some of the basic ideas behind scheduling. In this section we're going to look at leveling which is a process whereby we level the resources on a project or at least try to. We try to get to a situation where none of the resources are overallocated. Now what I'm going to do in this section is to demonstrate leveling first and then to discuss exactly what's happened and how we control it. So let's get started. We're still looking at the same schedule and in this case we've got four resource overallocations for the carpenter. In order to demonstrate leveling, what I'm going to do though is to change the view and we're going to bring up a particular variant on the Gantt Chart. So click on Gantt Chart, come to More Views, and one of the views there is Leveling Gantt. So apply the Leveling Gantt View. Now when you look at the Leveling Gantt one of the columns you can see in the table is this column, leveling delay, and the basic thing that happens when you level a project or part of a project is that leveling delay is adding to some of the tasks. Now when you see a time period like the time period, you can see here edays; you can also get things like eweeks, it's elapsed. So an eday is a 24-hour elapsed period. It doesn't relate to the number of working hours in a day, for example. It's just an elapsed period. So if something has a leveling delay of three edays, it means that task has been delayed by three elapsed days. It's moved later in our schedule. When you first look at a new project or one that hasn't been leveled before anyway, then all of the leveling delays will normally be set to zero edays and when you perform leveling, then some of the tasks will get a leveling delay added to them. So what I'm going to do now is to level this project and you'll see what effect that has. Notice at the moment that we've still got these four carpenter tasks over here. We've still got the four red markers to indicate overallocation. So let' do some leveling. Let's go to the Resource tab an in the Level Group on the Resource tab right in the middle there's a button that says Level All, and this will level the entire project. Now generally speaking you wouldn't necessarily level an entire project. You'd probably level part of it, maybe just over some time period or for one or two resources, but let's do a Level All to see what happens. Now when we've done a level all here, what actually happens is that we find that some of the tasks have leveling delays defined. Upper floor doors has got a 15 eday, elapsed day leveling delay. Now what that means if you look at the relevant part of the Gantt Chart on the right is that the little green block is where the task originally was and the blue block is where it is now, and that represents a 15 elapsed day delay. Similarly, if you look at ground floor windows that's got a seven elapsed day delay and upper floor windows has got a 12 elapsed eday delay. Notice that all of the overallocation markers have gone. So Project 2013 has successfully removed all of the overallocations on this project. Now I haven't talked so far about end dates and so on but I'm sure you can realize from this that it will have effectively pushed back the end date of our project because we've delayed some of the tasks within the project. That won't always happen though, but very often it will. Now notice that we were only getting overallocations for the carpenter, but because we said level all, all of the project has been leveled. We are still working in module 12 of Microsoft Word 2016 and we’re all the way down to section 5 where I’m going to talk to you a little bit about merging envelopes and labels. So you’re already merged all of your letters or your main documents and you want to go ahead and send those out. Now you could actually merge envelopes and stick the envelopes in the printer but most people don’t do that because they don’t have time to babysit the printer. So we’re going to look at merging labels. When you’re merging your labels you’ll want to start on a new blank document. From there you’re going to go to the Mailings tab and back to the Mail Merge Wizard. On step one of the wizard it asks what document type are you trying to create and before we had worked on letters. Make sure you’re on Labels this time and then click Next at the bottom to go to step two. Here at the top it asks you, Would you like to change the document layout or start from an existing document? If you change the document layout you can choose the Label Options here. These are the same label options we saw when we were working on envelopes and labels in a previous module. The next thing you want to do is make sure you’ve chosen the particular product number that matches the labels that you have. Now typically on the outside of the box they will say something like Corresponds with Avery U.S. Letter 8160. But you can also look sometimes at the bottom of the actual page of labels and it will say the number down there as well. So you just have to look for that. I’m going to click OK here and now you’ll see my actual labels. Now I’m going to click Next to select my recipients. And I’m going to hit Browse and here’s where I’m going to look for my data source. Now I’m going to pick this Excel file called New Merge Data and when I click Open it’s going to ask me which sheet in the Excel file do you want to pull from. I only have one in this exercise so I’ll click OK and now you’ll see all of my recipients here. Since I’m just going to merge them all I’ll just click OK at the bottom and now we can go to the next step and arrange the labels. So here’s where we will be pulling in all of our merge fields. When you do this pull them onto the first label because once you do that then we can update all of the labels over here. So I’m going to go ahead and pull in some merge fields. I’m going to pull in the person’s first and last name. I’ll pull in their company. I’ll go ahead and pull in their address and then I’ll pull in their city, state and zip. State and zip. Now if you notice mines a little large and it doesn’t fit right in there. So what I’m going to do is go ahead and select these and I’m just going to make the font a tad smaller and it fits right in there. In this section we're going to take our first look at resources, and by resources I mean things like that people that are going to work on our projects, the materials that we're going to use, and the equipment that's involved in building this house. There are some other types of resource that we'll look at a little bit later on in the course. But for the moment, for our house build project, we're going to concentrate on the people and the materials and the equipment. Now when you're looking at a Gantt Chart, which is a view in Microsoft Project that most people use an awful lot of the time, you're basically looking at the tasks involved in your project. If you want to look at the resources, there are a number of views specifically related to resources. Now if I click on the button below Gantt Chart there on the Task tab on the left, click on that, I get a list of available views, and one of the available views is Resource Sheet. And we click on Resource Sheet first and we'll see a list of the resources that we currently have on our project. Note with the view that you've got a label on its side down the side just reminding you which view you've got. You've got the Resource Sheet View. And another thing to note is that down at the bottom at the right hand end of the status bar, as I mentioned earlier on, you've got some buttons to switch between the most commonly used views. Now the button on the left, the first one of those, the one that's highlighted at the moment is Gantt Chart. So to switch back to Gantt Chart, I can just click on that and the one three to the right of that is the Resource Sheet View. So if I click on that, that switches me back to Resource Sheet. They're two of the views that you're going to use the most while you're working with Microsoft Project. Now let me set up some resources and one way of setting up resources is to set them up in the Resource Sheet. Now the first thing I'm going to do is to define a resource called Brick Layer. Now a brick layer is a person who lays bricks. And whenever there's some brick laying to do, I'm probably going to assign a brick layer to a task. Now it's very important to recognize here that I am not talking about a named person. This isn't the brick layer called John Doe or Jane Doe; this is a brick layer in general. And there are some situations, perhaps in longer termed planning, where I may use a resource of brick layer knowing that I need a brick layer but I don't know specifically which one yet. And there are some situations where I may assign an individual straightaway, but more of that later. For the moment, we'll just say brick layer. The next thing we need to do is to click into the next field which is type and select a type. Now in many ways this choice is the most important one of all. There are basically three resource types, although there is a special case that we'll talk about later as well. But with those three resource types, it's very important that you assign the correct one. Now as soon as I put the cursor into this type cell in the resource sheet, you'll see that a number of other fields got values on the right there. Many of these are related to cost and we're going to talk about cost later on, so I'm really going to ignore the cost ones for the moment. But a couple of these fields are important. One of the ones that's important is Max and the max field says what's the maximum number of this thing that we have available. Oh-oh! In this section we’re going to look at Milestones. And Milestones are used to denote significant points or events in a project. Usually milestone tasks have zero duration but Project 2016 does allow milestones with non-zero durations as well. Milestones are used for a number of different purposes. And amongst the most important ones are as a way of providing a management snapshot of progress on a project. So there is for example a particular report called a Milestone Report where you can just view the key milestones in the project and get a summary of where you are in terms of those milestones which in turn gives you a good idea of general progress on the project. They can also be used to show you what’s coming up next, what’s happening say over the next week or the next month or the next few days. And very often milestones are associated with a payment schedule of some sort. So for example, when a particular point is reached in a project there may be a payment to make. Now what I’m going to do with the wedding project is to take some of the existing tasks and turn them into milestones. And I may well introduce one or two new milestones as I go through. Before I start note what I’ve done with the project at this stage. This is version 03 of the project. I have collapsed all of the summary tasks. Note that when I do this you can’t see all of the dependencies. So for instance, there is a dependency between a task in Wedding day and the setting of the wedding date. But because Wedding day is collapsed you can’t see that link. If I expand Wedding day that link is now visible Note the link from Book wedding venue, task 40, up to Set wedding date. But when Wedding day as a summary task is collapsed you can no longer see that link. So this just emphasizes the point that when you’re looking at a project with some summary task collapse you need to be careful at what you’re interpreting because some elements of the project may have become invisible even though they’re actually quite significant. It’s now time to start to look at Layers. If you’ve used layers before in a relatively recent version of PSE you can probably skip this and the next few sections, although one section, the section on Layer Grouping and Color Coding, does include some new features which have been introduced in PSE 15. So you may want to check out that section in particular. I have mentioned layers a few times. In fact we’ve used them once or twice. I mentioned I was using them once or twice. We used them perhaps without you realizing it. Learning about layers and how to use them can greatly expand your capabilities with PSE. And if eventually you’re going to become a user of full Photoshop learning about layers is a really essential part of getting to grips with Photoshop and being able to use its full power. In this and the next couple of sections I’m going to cover the basics of layers. There’s quite a lot to learn. And then we’ll look at some more specialized features in a couple of sections after that. There’s quite a lot more to do in the Editor in later sections of the course and quite a few of those things are going to use layers. So this and the next few sections are really important. The first thing to do then is to take a look at the Layers panel. So I’m going to click on Layers and up comes the Layers panel. Each layer will be one sort of tile on the right hand side here. And at the moment I have a single layer. Its name is Background. Generally speaking every image has a background layer. And for a photographic image this starts out as the photo itself. In this case I’ve opened a JPG and what’s in that JPG basically is what’s in my background layer. When you work on an image in PSE, particularly when you’re working in Expert Mode but in other situations as well what tends to happen is that you build up layers. And when you’re looking at the image you’re sort of looking down from the top of a pile of layers. At the moment this only has one layer so we’re looking at the background layer. And the background layer is visible. There’s a little eye symbol there and that indicates that that layer is visible. Now when I start working on an image and particularly if I’m doing something that requires the use of layers the first thing I do, usually, is to make a safe keeping copy of the background layer so that if I accidentally damage it I can always go back to the original. Let me right click on the background layer and one of the options is Duplicate layer. When I do that I get by default a layer called Background Copy. I’m going to click on OK and my background copy layer is now part of my image. My image now comprises two layers. When I’m looking at this image I’m looking at it down from the top through the layers. And at the moment what I can see is the Background Copy layer. It is currently 100% opaque. If I made it less than 100% opaque I would see through it to some extent. But in seeing through it I would only see the background. So it would make no visible difference to what I could see. However if I make the background invisible by clicking on the Layer Visibility icon there and now go to the Background Copy layer and reduce the opacity I start to make that layer semitransparent. It is important that the calendars of the people working on a projecct are setup correctly. In fact, it is much better to set your calendar correctly before you start scheduling tasks and resources so that everything in the process is aligned. You can also add some exceptions to the calendar. For instance, for a carpenter, an exception to his working time would be vacations or a couple of weeks off. In the previous section we created a new calendar called building calendar and it had different hours of work from the ones that come by default with Project 2013 in the standard calendar. We’re now going to make that the standard calendar for our current building project and then we’re going to look at some of the consequences of that. We also still need to add the rest of the public holidays to that calendar. So let’s get started. So first of all, let’s go to the Project tab and then on the Project tab in the Properties Group click on Project Information. Now when you click on Project Information, you’ll see that the calendar in force is still the standard calendar. So I’m going to change that now to be the building calendar. Click on OK and the calendar that I’ve selected there is now effectively the base calendar for this project. Now you may have noticed a slight change to the schedule there and the slight change to the schedule there is because the resources that are currently scheduled to work on the project, that’s basically the brick layer and the carpenter, because their calendars are still based on the original standard calendar will not be fully available to this project during the hours of work on this project because they still have as their calendars the 8 to 5 hours, whereas the building calendar is basically on the 9 to 6 hours. Now basically the majority of people working on this project will be working to the same hours as the project itself. So let’s go in and look at those individual resources and make sure that we’ve got their calendars setup correctly. So I’m going to use the button on the status bar at the bottom to switch to the resource sheet, and then on the resource sheet I’m just going to double click on brick layer. Open up the Resource Information for brick layer, and in terms of working time if I click on Change working time for brick layer, I’ll see that the resource calendar for brick layer is currently set at the standard calendar. Now I want to change that to be the building calendar. Now I can’t emphasize enough that the only reason I’m having to do that is because I didn’t set that up before I started. If you set your calendar correctly before you start scheduling tasks and resources, then you won’t need to go through all of this. Having said that, at least I’m doing it early on in the process so I’m aligning everything before I’ve entered too much information into my project. So for the brick layer the default working week is the one on the calendar building calendar. So click on OK. That will have now corrected the working time for brick layer and then if I do the same for the carpenter who is my other work resource, again click on Change working time and his calendar is based on the building calendar as well. Now again I should point out here that although the resource calendar for carpenter has as its base calendar, the building calendar if I wanted to put some exceptions for the carpenter, I could do them here. The exceptions for working time for carpenter, for instance, would be things like the carpenter’s vacations. In this section we're going to look at budget costs and in fact including in that I'm going to look at budgeting in general in Project 2013. I hope it's something you've come across before but I do find it is one area of 2013 where people do get quite confused about what it means and what the relationship is between a budget and a baseline and actuals and so on. During this and the next few sections, I hope to explain all that more fully to you and to add a lot of details to things you may have used before. Now the first thing to understand is that a budget has nothing to do with tracking actual costs, even scheduled costs or scheduled assignments or scheduled use of resources and so on. A budget is purely a set of numbers that is, if you like, your best guess. It may be your budget in the sense of being a limit either to the amount of money you have or the amount of resources you can use. But basically it's usually there because you've been required either at the start of a project or even before a project begins to come up with a budget for the project. Now one thing you can do in Project 2013 is to setup a budget with various components very easily and then you can track your progress against that budget along with your progress against things like your baseline. So first of all, let's setup a budget for this pretty straightforward project. Now I must admit to an element of cheating here because normally if I were required to do a budget for a project, it would be even before I'd done this level of detail planning. Even here, although I've got a lot more breakdown of these tasks and more investigation of resources and so on to go into, I've already got a pretty good idea of what this projects going to cost. So I want you to sort of cast your mind back a few months before I had even this Gantt Chart and my bosses said to me, "We're thinking of putting together a new website and we're going to be able to do this on it and this on it and this on it and give me a long list of what we might be able to do. And we want it to work like this and we want it to work like this and we want it to be able to take this many visitors and do this amount of business online on it and so on." And then he might say to me, "Can you give me some idea Toby of what that's going to cost? Come up with a budget for the whole project." So I know that in order to do this we're going to need to get some specialist help from outside. We've got a web development company and we've got some business consultants who can help us with these jobs. We're going to do a certain amount of the work in house. We're going to be able to do quite a lot of the testing. We'll even be able to do some of the development work. But mainly we'll be working on requirements and elements of design. So I go away. I look at the last website development project we did. I look at how much complex this one is, but on the other hand how much more we've learned and I come up with some figures and say, "Well, based on past experience and based on what I think is involved here, I think we're going to need about 900 hours of our own time, in house work. Each time you create a file in QuickBooks it’s called a company. You can have as many company files in QuickBooks as you would like. So I want to show you how to go ahead and set up a company file and then how if you need to open a different one you’re able to do that. This is the screen that you will always see when you first open QuickBooks. It should also be the last screen you see before you close QuickBooks for the day. This is where you’re going to be able to actually open an existing file. You would see it in the list here. You could also create a new company, which we’re going to do in just a second. And you could also open a restored company here. Now this open is really the same as this one. It just allows you if you don’t see the company file you’d like in this list you can go ahead and just search your computer for it. And briefly let me tell you what restore means. We’ll talk a little bit later in another module about backing up your company file. If you ever need to use that backup you would have to go through an option called Restore and this is where you would get to that particular option. Also notice the sample files and there’s a down arrow because you’ll have several you can choose from. If you don’t know how to do something see how they did it in one of the sample files and that’ll help you out quite a bit. So everyone has these, just so you’ll know. What I want to do now is go through and create a new company file with you. Now this will be a onetime thing you have to do for each company file that you create. And it’s going to take a couple of minutes but once you get it setup you’ll be glad you went through it. This is going to walk us through something called the EasyStep Interview. Now this first screen that comes up it always asks you if you’d like to go ahead and use the Start Setup option here or just notice also that down here you can actually look at some of these other options. Like sometimes people have other software packages they’ve been using to do their accounting and you’re able to convert some of that data into QuickBooks, like Quicken. That’s a popular one. Also if you want to open an existing file they give another choice to do it here or you can go through this Advanced Setup here. I’m going to go ahead and click on this Advanced Setup because sometimes this basic one doesn’t always give you everything you need to do a really good, firm setup. So I’m going to choose Advanced Setup and this walks us through what they call the EasyStep Interview.
